What is value chain analysis?

Value chain analysis is the structured examination of every activity through which a company creates and delivers value, from how customers first find it, through sales, operations and delivery, to after-sales service, in order to see where value is created, where cost sits, and where performance leaks.
The analysis maps two layers of activity:
Primary activities: the direct value path, marketing and demand generation, sales and conversion, operations and production, delivery and fulfilment, and after-sales service
Support activities: the functions the value path runs on, management, people, technology, procurement and finance
Mapped honestly, the value chain answers questions companies otherwise debate on opinion: which activities customers actually pay for, where margin is made and lost, where handoffs drop enquiries or orders, which steps depend on specific people, and which activities are ready for automation.
SJ Digital Media Solutions uses value chain analysis as a foundational instrument, with particular attention to the online-to-offline flow: how digital enquiry and marketing activity connects, or fails to connect, to offline sales, operations and delivery. The findings drive three streams of SJ work at once: the business strategy choices about where to compete, the workflow redesign that makes the model scalable, and the identification of exactly where AI agents should be built into the chain. In the SJ methodology, no AI is deployed before this analysis, because automating a broken chain only produces faster breakage.
